I'm the office administrator for a 300-person industrial component plant. I manage purchasing for production maintenance, HVAC, and the front office—roughly $1.4 million a year across 30 vendors. I report to operations and finance, so I'm the one who has to explain bad orders. After a few years in this role, I've stopped expecting a single right answer. There isn't one. The best answer is almost always 'it depends on your scenario.'
This article walks through five equipment decisions I get asked about most: used GEA screw compressors, GEA heat exchangers Kelvion, AC compressors, tankless hot water heaters, and even 'can you put glass in the freezer?' Each one has a scenario where it makes sense and a scenario where it doesn't. It's tempting to think you can just compare specs and prices, but identical specifications from different vendors can lead to very different outcomes.
Used GEA screw compressor: when it's a bargain and when it's a mistake
First, distinguish between 'used' and 'rebuilt.' Used means exactly what the seller says—maybe with history, maybe not. Rebuilt means someone opened it, replaced worn parts, and tested it. Neither is automatically the right call. When I took over purchasing in 2020, I nearly bought a used GEA screw compressor because the price was 40% below everyone else. The seller couldn't explain the service history. We walked away. A compressor is the heart of an ammonia refrigeration loop. If it goes down, product spoils.
Scenario 1: non-critical, flexible operation
If your process can run a week without it, a used GEA screw compressor with a verified history can make sense. We installed one in 2021 for a spare water-cooling skid. I checked the oil-analysis report, the last rebuild date, and the running hours. It's still doing its job. But I would not put that unit on the main production line.
Scenario 2: critical, continuous process
For mission-critical duty, buy new or factory-refurbished. One week of lost production in our plant costs more than a new compressor. Doing the comparison on price per hour of downtime changed how I think about expensive machinery. The machine isn't the cost; the outage is.
Scenario 3: compliance and audit requirements
If your facility is regulated or has to document equipment history, a used unit with a thin paper trail is a risk. Ammonia refrigeration is tightly controlled because safety and permits matter. We walked away from another used deal in 2020 for that exact reason: no proof of previous use, no sale. In Q4 2024, I asked three vendors for quotes on a used 200 kW GEA screw compressor. The range was roughly $24,000 for as-is to $46,000 for rebuilt with controls. Neither quote included installation or piping. Prices as of that quarter; verify with current suppliers.
Here's something a lot of buyers don't realize: the first quote is almost never the final number. A used unit might need a new oil pump, shaft seal, and gasket set before it runs. Budget extra for that.
GEA heat exchangers Kelvion: rebuild, replace, or buy used?
GEA heat exchangers have a lot of look-alikes. The Kelvion line is widely used in dairy, beverage, and industrial processes. The first question is not 'is this the correct shape?' It's 'what was this heat exchanger doing before?'
If you're replacing plates in an existing frame
Use the correct plate pattern and material. A used plate that fits but is the wrong material can work at first and then corrode quickly if the process fluid changed. With GEA heat exchangers Kelvion, get the plate pattern and material data sheet before ordering.
If you need hygienic or regulatory documentation
For dairy, beverage, or bioprocessing applications, you often need 3-A or FDA documentation. In 2023, we bought a new GEA heat exchanger for a pasteurizer line because the vendor had to sign off on materials. The documentation saved us during an audit.
If you're expanding capacity on a budget
Sometimes a used GEA heat exchanger works. But oversized units can create flow problems. Plate heat exchangers need minimum fluid velocity to prevent fouling. Bigger is not automatically better. Have an engineer verify the duty point.
AC compressor: repair it or replace it?
AC compressor failures are an office-administrator classic. Our rooftop unit died during a summer heat wave. Actually, it was the compressor in a packaged rooftop unit, not a refrigerator compressor. Before approving a big repair, we ran through a few scenarios.
Repair if the compressor is young and the problem is electrical
The failure on our six-year-old unit was a start capacitor and contactor, not the compressor itself. Replacing those cost $900 and bought us several more years.
Replace if it's an R-22 system over 12 years old
Older AC compressors use R-22. According to the EPA (epa.gov), R-22 has been phased down for new production, and the price has climbed. If a 15-year-old R-22 system loses a compressor, a full system replacement is often the better financial call.
Check the warranty before choosing a repair shop
If the compressor is under warranty, have an authorized service provider do the work. Facilities can void a warranty just to save on labor. Then the next failure is entirely on you.
Tankless hot water heater: not automatically better
A tankless hot water heater sounds like the modern choice. But it's only better when the usage pattern supports it. A plant manager asked me to put one in a maintenance shop. The contractor asked two questions: what is the incoming water temperature, and how many fixtures will run at once? Those answers decide it.
Continuous or high-volume demand
If multiple showers run after a shift, a tankless unit can keep up without wasting energy keeping a tank hot. That's a good scenario.
Intermittent demand
If you only need hot water occasionally, a small tank is often cheaper and more comfortable. Tankless units can create a 'cold water sandwich' when they cycle on and off. It's a real thing and it's annoying in a shower.
Electric-only buildings
Electric tankless units can require 60 to 120 amp circuits. Many older panels can't handle that. We found this after a $1,200 electrical quote, so the tankless idea lost. We installed a 30-gallon tank instead.
To be fair, a tankless water heater is excellent in the right setup. It just isn't excellent everywhere.
Can you put glass in the freezer?
I know this seems out of place, but someone actually asked me this after putting a glass food container in the office freezer. The answer is the same as everything else: it depends.
Borosilicate glass: usually okay
Glass labeled Pyrex or lab-style borosilicate handles freezer temperatures better. It can still crack if you move it quickly from freezer to boiling water, so cool it gradually.
Soda-lime glass: riskier
Most drinking glasses, mason jars, and inexpensive food containers are soda-lime glass. They can survive the freezer if they are not sealed too full. Leave headspace for liquid expansion. Never put a sealed glass bottle of carbonated drink in the freezer—pressure can break glass or create a mess.
If you're not sure
The safe answer is to use plastic or silicone containers in the freezer. If you must use glass, let it cool before freezing, leave headspace, and don't stack heavy items against it.
How to tell which scenario you're in
I ask a short set of questions before buying or repairing anything:
- What happens if it fails? If you lose a shift or a customer, buy proven.
- How old is the system? Near end of life, repair is a bridge, not a solution.
- Can you document it? If compliance needs history, spend the extra.
- Does the building support it? For tankless units, check gas and electrical first.
- Who will maintain it? If you don't have the skills in-house, used equipment is riskier.
That last one is why I have mixed feelings about used GEA equipment. On one hand, the savings are real. On the other hand, a cheap compressor can become a very expensive one after a weekend failure. Part of me wants the deal. Another part remembers the budget overruns. I reconcile it by using the checklist above.
Efficiency matters too. In our 2024 vendor consolidation project, we moved service records and quotes to a shared digital folder. It cut our review time from two days to two hours. But the checklist still comes first. Digital tools don't make a bad scenario good; they just make a good scenario faster.
There is no universal answer to 'what should I buy?' But there is usually a right answer for your scenario. Find that one and you'll save far more than the cost of appearing undecided.
